Why frequent agency changes slow brand growth and even hurt it

Companies often change advertising agencies in search of fresh ideas and better results. But doing it too often — every year, for instance — can produce the opposite effect: strategic instability, loss of expertise and lower ROI.

1. High hidden costs and lost efficiency

Every new agency spends three to six months on adaptation — studying the brand, the analytics and the processes (Bain & Company data). During that time marketing works at half capacity: part of the effort and budget goes into integration rather than growth.

The numbers speak for themselves:

  • The average length of cooperation between a brand and an agency is seven years (ANA/4A's, 2025).
  • Companies working with one agency for 5+ years get more return thanks to deep understanding of the business.
  • Tenders cost $400K–$1M (ANA/4A's, 2023), and 34% of marketers admit it disrupts launch plans and reduces revenue.

For an entrepreneur this means:

  • Resources are spent not on promotion but on "educating" a new contractor.
  • Loss of strategic memory — the new agency starts from scratch, losing the insights and groundwork of previous years.

2. Team disorganisation and falling productivity

Frequent changes of contractors create confusion inside the company:

  • Employees do not understand which strategy to follow.
  • Motivation falls — the team tires of constant change.
  • Time-to-market slows — instead of launching campaigns, time goes into approvals.

As noted by BigLeap (2023): "Changing the agency hit the morale of the team — we did not understand what we were doing wrong."

For the business the consequences are obvious:

  • Loss of flexibility — the company reacts to the market more slowly.
  • Lower operational efficiency — more bureaucracy, less result.

3. Reputational risk: what will partners and clients think?

In a professional environment frequent agency changes are a signal of instability.

As marketers say on Reddit: "Changing the agency every year? A red flag. Once every two or three years is normal."

For an entrepreneur what matters is:

  • Investors and partners assess not only financial performance but also the consistency of the brand.
  • Clients feel instability in communication, which reduces trust.

When is it worth changing an agency without harming the business?

Refusing to change at all is not the answer either. The optimal cycle is three to five years.

In that time:

  • The agency has time to immerse itself deeply in your business.
  • Long-term strategies with measurable ROI are implemented.
  • There is a balance between fresh ideas and stability.

If a change is unavoidable:

  • Write down KPIs and strategic goals clearly at the selection stage.
  • Organise a full handover of data between the agencies.
  • Evaluate results over the long term (12–24 months), not by the first months.

Conclusion for entrepreneurs:

  • Frequent agency changes mean strategic and financial losses.
  • It is far more profitable to build a long-term partnership where the agency becomes part of your business ecosystem rather than a temporary contractor.
  • Invest in stability — and you will get predictable growth.
